The client is a leading global automotive components manufacturer seeking to enhance supply chain efficiency through data-driven solutions.
Situation
Facing challenges with maintaining operational efficiency amid rising labor costs and a reliance on experienced workers, the client wanted to develop a smart factory roadmap to improve visibility across their supply chain. They required a solution that could mitigate operational risks and drive long-term improvements.
Approach
Asia Growth Partners worked with the client’s operations director and functional leaders to gather pain points, evaluate potential solutions, and define the supply chain digitalization roadmap.
  • Gather insights through interviews and site visits with end users to understand current inefficiencies.
  • Develop potential solutions, preparing detailed business cases for each.
  • Create a 5-year digitalization roadmap, prioritizing 2-3 quick win projects for immediate implementation.
  • Manage the request for information (RFI) and quotation (RFQ) processes to source vendors for the quick win projects.
Results
  • Conducted 64 internal stakeholder interviews, 30 supplier interviews, and 11 site visits to gather insights.
  • Prepared detailed business cases for 10 high-priority projects to be deployed within 18 months.
  • Secured Steering Committee approval for a 5-year roadmap, which included 42 use cases for digital transformation.
  • Received organizational commitment to implement 3 quick win projects immediately.
